Most articles about building a horror escape room are written by people who have never built one. I have built every room I own — designed, sourced, constructed, tested, and rebuilt after watching real guests break them. Since 2017 I have put hundreds of thousands of players through rooms I drew on paper first.

So this is not theory. This is what I have learned building horror for a living.
Not jump scares. Anticipation.
A jump scare is a spike. It lasts about two seconds, the guest laughs, and their nervous system resets. If your entire room is jump scares, you have built a haunted house with padlocks on it — and guests will remember the startle, not the experience.
Real horror is a slow pressure system. It is the sound of something moving in a room you have not entered yet. It is a door that was closed when you looked away. It is the moment a player realizes the puzzle they are solving requires them to reach into somewhere dark.
The design rule I work from: dread does the work, and the scare only punctuates it. Build 80% atmosphere and 20% payoff, not the reverse.
As long as the room is. Not as long as the booking software wants.
The 60-minute standard is a scheduling convention, not a design principle. It exists because it fits neatly into an hourly slot, and most builders inherit it without ever asking whether their room actually fits inside it. If you build big and then jam it into an hour, you are cutting groups off mid-experience and calling it difficulty.
My runtimes are set by the room, and they are not the same:
None of those numbers came from a template. Each one came from timing real groups through a finished build and asking how long the experience actually takes when nobody is being hurried.
Fear is a resource that depletes. Guests cannot sustain terror for an hour, let alone three — they adapt, and adaptation kills the room. Adding time does not add fear. It adds room to withhold fear, which is where extra minutes should always go.
Because runtimes differ, I pace in proportions rather than fixed minutes. Across any length:
In a 120-minute build this cycle can run twice — which is exactly what a two-chapter structure like The Cabin and The Shed is for. Chapter One completes an arc, then Chapter Two restarts the guests at unease with everything they now know working against them.
The valley is the part builders skip, and it is the part that separates a horror room from a horror gimmick. If you extend your runtime and spend the new minutes on more scares, you have made the room worse. Spend them on the quiet.
This is the lesson I would give a new builder before any of the design advice.
Do not rip your guests off. Do not push them through. If there is no group booked behind them, let them stay and play.
The pressure to flip a room fast is real, and it is short-sighted. Guests know when they have been hurried out of an experience they paid for, and they say so — in reviews, and to everyone they came with. A group that got ten extra minutes because the room was free tells that story for years.
Longer runtimes cost you slots. Generosity with the ones you have is how you earn them back.
Here is the number that matters more than any review: your completion rate.
When I overtune fear, completion rates fall — not because the puzzles got harder, but because frightened people stop reading. They skim clues. They forget what is in their own hands. They stop communicating with their team, which is fatal in a cooperative game.
If your completion rate is collapsing while your scare effects are increasing, the room is not too hard. It is too loud.
Target the band where guests are genuinely afraid but still functioning as a team. In practice, that means every scare should be followed by a beat of quiet long enough for someone to say a full sentence out loud.

A well-designed audio bed will outperform an animatronic that costs twenty times more. Sound reaches guests who are facing the wrong direction. It fills the space they cannot see. It works whether they are looking or not.
What I prioritize:
Then light. Then props. Then animatronics — last, and only where a guest is guaranteed to be looking.
Don’t Look Under the Bed won Best Set Design because of decisions that mostly do not photograph well.
Sightlines first, decoration second. Before I dress a set I map what a guest can see from every position they can stand in. Horror lives in the geometry — what is hidden, what is half-visible, what reveals itself only when they move.
Lighting that leaves work undone. Most builders overlight. A horror set should be lit enough to solve and dark enough to doubt. Practical light sources inside the fiction — a lamp, a bare bulb, a flashlight the players carry — beat overhead fixtures every time, because guests can move a lamp and change what they are afraid of.
Texture over set pieces. Guests touch everything. Peeling paint, damp-feeling walls, fabric that has weight to it — texture registers in the hands and the hands are always in the room. One good surface treatment sells more than three expensive props.
Committed detail in dead space. Corners nobody solves in still get dressed. The room has to be consistent everywhere, because guests will find the one place you stopped caring.
Nobody warns new builders about this: your beautiful set will be handled by thousands of strangers every month, in the dark, while afraid. At that volume, a prop that fails once a year in a hobby build fails weekly in yours.
Buy from suppliers who build for commercial volume. I source from FrightProps, and I keep going back for one reason: their gear holds up. When thousands of people come through your doors every month, reliability is not a nice-to-have — it is the whole calculation. A cheaper prop that fails twice a year costs you more in closed rooms, refunds, and reviews than the price difference ever saved you.
Durability is not the unglamorous part of horror design. It is horror design, because a broken effect breaks the fiction instantly.
Both work. They fail differently.
Live actors deliver the most intense fear available and adapt in real time to how a group is responding. They also cost labor on every single booking, and consistency depends entirely on who is working that shift.
Tech-driven horror runs identically every time, scales to any volume, and costs nothing per session after installation. It cannot read a room, and once guests understand the trigger logic, the effect degrades.
My honest answer after years of running both: build the room so it is genuinely frightening with technology alone, then use actors to raise the ceiling — not to cover a floor that is not there. If your room only works when an actor is in it, you have built a performance, not a room.
I have never been in the box.
I do not visit competitors’ rooms to see what to copy. Every room I have built — The Cabin, The Shed, Witch House, Suzy’s Cell, CHAiNED, Red Riding Hood, The Darkest Hours, Voodoo Lounge — started with a question nobody else had answered.
